Project Management

How Assurdly facilitated the migration of Fidelity’s digital banking application from self-hosted to cloud services.

Introduction

Fidelity Bank is a commercial bank with operations in Nigeria, with over 7.2 million customers serviced across its digital banking channels. They are focused on niche corporate banking sectors and Micro, Small and Medium Enterprises (MSMEs).

The bank implemented a digital retail banking system, which resulted in exponential growth in savings deposits over the last 12 years, with over 57% customer enrollment on the Bank’s flagship mobile/internet banking products.

Problem

The client identified a need to optimise the performance and maintainability of their consumer applications (digital banking apps) by migrating their infrastructure from a self-hosted environment to the cloud. Top on their mind was getting the right expertise to coordinate and drive the execution of their project across departments, tracking activities closely, and ensuring migration. Our Project Management expertise was recommended to the client and we were brought on board to ensure the successful delivery of their project.

Our Approach

We defined the project into clear, manageable phases:

  • Requirement revalidation: We reviewed the current system architecture and the proposed migration benefits with the client and clarified the steps outlined for the project.
  • Project Planning: We created a plan that mapped out the unique stages of the project, from resource planning to post-migration testing. This also involved the creation of a communication plan for stakeholder management, identification of Directly Responsible Individuals, task execution strategy, and sign-off.
  • Migration: We oversaw the migration process by working with stakeholders in each department to execute their defined activities. Post-migration, we worked with each department to confirm the applications' compatibility, functionality and performance. In addition, we ensured the security standards of the bank were adhered to by overseeing the vulnerability assessment of the new cloud infrastructure to ensure the information security protocols were top-notch.
  • Regression testing of digital banking app on the cloud: We ensured the required stakeholders verified all features functioned correctly in the new Cloud infrastructure to ensure all use cases were catered for and signed off.

Our team and the Fidelity team worked closely together, handling each phase and ensuring all deliverables were met, which led to a successful migration to the cloud.
